A COO who has run the operation, for the part of the month you actually need one.
I take ownership of your operations two to three days a week: KPIs, SOPs, hiring, vendors, delivery — so you can get back to selling and building. 24+ years inside Talabat, Delivery Hero, Brain Telecom and my own companies, not in a consulting deck.
In your first 30 days you get
- An operations audit: what is slow, leaking money, or depends on one person
- A KPI dashboard your team updates weekly — not a report you read quarterly
- The three SOPs that remove the most daily firefighting
- A 90-day operating plan with owners and deadlines
- Me in your weekly leadership meeting, accountable for it
Founders doing the COO’s job at night.
A full-time COO in Dubai or London costs more than most businesses under $5M in revenue can justify. A fractional COO gives you the same seniority for a third of the cost, with no notice period and no equity.
- You are the bottleneck: every decision, hire and supplier problem lands on your desk
- Revenue grew but margins did not — the operation got more expensive, not more efficient
- Your team runs on WhatsApp and memory; nothing is written down, so nothing is delegated
- You are expanding to a new market (UAE, Saudi, Europe) and need someone who has launched there
- You raised money and investors now expect reporting, KPIs and an operating cadence
- You run e-commerce or logistics and last-mile, returns or supplier reliability is eating the business
Fixed scope, fixed fee, measurable every month.
Discovery call — free
30 minutes. You describe what is breaking; I tell you honestly whether a fractional COO is the right fix or whether you need something cheaper.
Two-week operations audit
I sit inside your business — calls, tools, numbers, people. You get a written diagnosis and a 90-day plan, whether or not you continue with me.
Monthly engagement
Two or three days a week, remote with on-site weeks in Pakistan and the GCC. We review the KPIs every Monday. You can stop with 30 days’ notice.
The operating backbone, not advice about it.
KPI and reporting systems
Built and installed in the tools you already use, with a weekly cadence your managers run themselves.
SOPs and operating manuals
Written with the people who do the work, then enforced — so the business stops depending on memory.
Hiring and team structure
Who you need, who you do not, and how to interview for it. I have hired and led 45+ people in contact centres and operations.
Vendors and supply chain
Selection, contracts and performance management for logistics, suppliers and software vendors.
E-commerce and delivery operations
From procurement to last-mile: I ran this end to end at Talabat, Petsmarket and ECOM Planners.
AI and automation where it pays
Internal tools, automations and AI agents built through vibe coding — only where they remove real hours, never for show.
Three ways to work together.
Operations audit
- Full diagnosis of operations, people and numbers
- 90-day plan with owners
- Yours to execute, with or without me
Fractional COO
- I own the operating plan and KPIs
- Weekly leadership meeting
- SOPs, hiring, vendors, delivery
- 30 days’ notice, no equity
Market-entry project
- Launch operations in the UAE, Saudi, Kuwait or Pakistan
- Licensing partners, hiring, suppliers, logistics
- I did this for Talabat UAE from zero
Fees depend on days per week and whether on-site time is needed. You will get a written quote after the discovery call — no surprises later.
Remote everywhere. On-site where it matters.
Before you reach out.
What is a fractional COO?
A senior operations leader who works for your company part-time — typically two or three days a week — and owns results the way a full-time COO would, without the full-time salary, equity or long notice period. It is the same idea as a fractional CFO, applied to operations.
What does a fractional COO cost compared with a full-time one?
A full-time COO in Dubai or London costs roughly $150,000–$300,000 a year plus benefits and often equity. A fractional engagement is usually a third to a fifth of that, billed monthly, and you can stop with 30 days’ notice. You get a written quote after the discovery call.
How many hours a week do you work with us?
Two to three days a week is the normal arrangement. Some clients start with the two-week audit only, then decide. The first month is always heavier because the audit and the first SOPs happen then.
Can you work with a team spread across Pakistan and the Gulf?
Yes — that is most of my career. I ran the UAE launch for Talabat and regional operations at Delivery Hero with teams in several countries, and I still travel between Lahore and the GCC regularly.
Do you only advise, or do you actually do the work?
I do the work. I write the SOPs with your team, build the KPI dashboard, sit in the hiring interviews and call the vendors. Advice-only engagements are not what this is.
What industries do you know best?
E-commerce and delivery, telecom and B2B sales, retail and field-service businesses. The operating methods transfer to most SMEs between 10 and 200 people.
